If your kitchen carcass is sound, replacing shutters, hardware and countertop costs around ₹95,000 against ₹1.8 lakh for full replacement, with a visually identical result. The deciding factor is whether the boxes have been sitting under a leak, not how old they look.

What refacing actually involves
The carcass, meaning the boxes fixed to the wall and floor, stays. Everything you see and touch is replaced: shutters, hinges, channels, handles, countertop, sink and often the internal organisers.
The result is a kitchen that looks and behaves as new. What you have kept is the part nobody sees, which is also the part that most often does not need replacing.

How to tell whether your carcass is sound
Five checks, all of which you can do yourself in ten minutes.
- Open the sink cabinet and look at the base. Any swelling, softness or dark staining means water has been sitting there. This is the most common failure point and it usually rules out refacing for that unit.
- Press the back panel of a base unit. It should be firm. Flex or sponginess indicates moisture damage.
- Check the shelf edges. Delamination or bubbling at the edges suggests the board was not sealed properly and has been absorbing moisture.
- Look at the fixing points. Where hinges were screwed in, the holes should be tight. Enlarged or crumbling holes mean the board will not hold new hardware.
- Smell it. A musty smell inside closed cabinets means moisture is present somewhere, even if you cannot see it.
If the wet-zone units fail these checks but the dry-run units pass, a partial approach works: replace the sink and hob run, reface the rest.

When refacing is the wrong answer
- You want a different layout. Moving the sink or hob means plumbing and electrical changes, at which point the carcass comes out anyway.
- The carcass is commercial ply or MDF. These do not hold new hardware reliably, and MDF cannot be salvaged once it has swollen.
- The existing units are non-standard sizes. Custom shutters for odd dimensions can cost as much as new units.
- There is an active leak. Fix the plumbing first, then assess. Refacing over a leak wastes the money entirely.
The same logic applies to wardrobes
Wardrobe carcasses last decades because they live in dry rooms. What dates is the shutter finish and the internal fittings. Replacing wardrobe shutters costs about ₹750 per square foot of face area against ₹1,350 for a new openable wardrobe.
Adding drawers, a trouser rack and internal lighting to an existing carcass typically costs ₹18,000 to ₹30,000 per wardrobe and changes daily use more than a new shutter finish does.
What to ask a contractor
- Will you inspect the carcass before quoting, or are you quoting replacement by default?
- Which specific units need replacing and why?
- Can we reface the dry runs and replace only the wet zone?
- Will the new hardware hold in the existing board?
- What warranty applies to refaced work?
That first question is the most revealing. A firm that inspects and recommends retaining sound units is behaving in your interest at the cost of its own invoice, and that tells you something useful about how the rest of the project will go.
